Almost every "AI strategy" article you can find online is written for enterprises. Gartner frameworks. McKinsey transformation playbooks. Three-year roadmaps with horizons and pillars and capability maturity assessments. They are written for organizations with chief data officers, dedicated transformation budgets, and the kind of headcount that can afford a six-month strategic planning exercise.
If you are running a $5M nonprofit, none of that applies. You don't have six months. You have a board meeting next quarter, three FTEs who already feel stretched, and a real question — should we be doing more with AI, and if so, what?
This post is about what strategy actually looks like at your scale. It is not 30 pages. It is three questions.
Question 1: Where in our work would 5 hours per week saved be transformative?
Not "where could we use AI" — that's the wrong question. Almost any white-collar workflow can use AI in some way. The right question is: where would five hours of saved time per week, every week, actually change what your organization can do?
For most mid-sized nonprofits, the answer is one of three places:
Development. The grants pipeline is bottlenecked on writing. If your development director got five hours back, they would submit two more grants per quarter, or they would put two more major donors into active cultivation. Either changes the revenue trajectory.
Programs. Program staff spend a meaningful chunk of every week on documentation, intake notes, case summaries, and reporting back to funders. Five hours saved here translates directly into more direct service hours.
Operations. Board meeting prep, financial reporting, donor data hygiene, calendar management. Five hours saved here is five hours your operations director can spend on systems work that compounds — building the workflows that save other people's time.
The mistake most nonprofits make is trying to find AI applications in all three at once. Pick one. Five hours per week, sustained, in one function, is more transformative than two hours per week spread across three functions.
Question 2: Who on our team has the time to learn and own AI workflows?
This is the question that kills 80% of AI initiatives at small nonprofits. Strategy without an owner is a hallucination. The person who is going to own this needs three things:
- Time. Not in the abstract — actually freed-up calendar. If you can't name what they're going to stop doing to make room for this, you don't have an owner, you have an additional unpaid responsibility you've laid on someone.
- Curiosity. AI tools change every six weeks. The owner needs to be the kind of person who reads release notes and tries new things. You can't pick the most senior person if they aren't the one who reaches for new tools — pick the person who already does, even if they're more junior.
- Authority to write things down. The owner has to be able to say "this is how we're going to do it" and have the team follow. That doesn't mean they need to be a director — but they need a clear mandate from leadership to set the rules.
Most often, this is your operations director, your chief of staff, or a digital-savvy program manager. It is rarely the executive director, who has the authority but not the time, and rarely the most junior staffer, who has the time but not the authority.
Question 3: What data are we comfortable putting into these tools?
The honest answer for most $5M nonprofits is "less than we think." Donor PII, beneficiary case files, board financial materials, HR records, and anything covered by a privacy regulation are all off-limits to consumer-tier AI tools by default. That eliminates a meaningful percentage of the use cases people read about online.
What remains is still substantial:
- Public-facing content: blog posts, social copy, fundraising appeals, grant narratives (where the funder relationship is public)
- Internal operational artifacts: meeting summaries, project plans, internal memos
- Anonymized program insights: aggregated data with no individual identifiers
Strategy at your scale means choosing one tool tier — usually a single team license of ChatGPT Team, Claude for Teams, or one of the embedded CRM AI features — that gives you the data protection floor you need, and then defining which categories of work are allowed in which tools.
That's it. Three answers. The whole strategy fits on one page.
What this isn't
This is not a substitute for governance (see our previous post on policy). It is not a substitute for measurement (you still have to track outcomes). And it is not a permanent answer — the questions get re-asked every nine to twelve months as tools and your organization evolve.
But it is the entire substance of "AI strategy" for a $5M nonprofit. Anything more elaborate is consultancy theater.
Why the 7% answered these and the 81% didn't
Look back at the Virtuous 2026 data we keep coming back to. The 7% reporting major impact share a common pattern: somebody, at some point, sat down and answered these three questions for their organization. They picked one function, they named one owner, they wrote down one rule about data, and they shipped.
The 81% on the efficiency plateau didn't, because nobody asked them to. The strategic conversation never happened, so AI use stayed individual, ad-hoc, and invisible to the rest of the organization.
If your board is asking what your AI strategy is — and they will, this fiscal year — the answer is one page with three questions on it. Write it down. Ship it. Revisit in nine months.
That is the entire game.
